The Bottom Line

A family-owned custom printing and branded merchandise company based in the Houston area had a commission tracking problem hiding inside a tangle of Google Sheets, Printavo exports, and manual QuickBooks entries.

ProsperSpark built them a purpose-built Airtable system that automated job imports, commission calculations, sales rep draws, and payout processing, reducing a multi-step, error-prone workflow down to two manual review points. The team can now process commissions faster, with more consistency, and without chasing data across disconnected files.

Situation

This client is a family-owned promotional products and custom printing company serving the Houston metroplex for over 30 years. They offer screen printing, embroidery, branded apparel, and a range of promotional merchandise, with each client paired to a dedicated sales rep. That model works well for the customer, but it created a real administrative burden on the back end: tracking what every rep sold, what costs were tied to each job, and what payout was owed at the end of each period.

Their commissions workflow was built in layers. Job data lived in Printavo, their shop management software. The accounting manager would manually export or re-enter that data into Google Sheets, then apply formulas to calculate commissions, factor in costs, and determine what each rep was owed. Draw amounts had to be posted manually. Payout amounts had to be entered into QuickBooks by hand. Each sales rep tracked their own numbers in a separate workbook.

The process worked, but only if the person running it had complete context on every job, every rep, and every calculation. There was no clear audit trail, limited visibility for the reps themselves, and no easy way to identify mistakes without going back through the source data. As the sales team grew and order volume increased, the overhead of maintaining that process grew with it.

The company reached out to ProsperSpark looking for a smarter way to handle commissions, with a goal of centralizing the data and reducing the manual steps required to get from a completed job to a processed payout.

Every phase made the process smoother. What once took hours of manual review now updates automatically, providing clarity and control that was previously unattainable.

Solution

ProsperSpark designed and built a structured Airtable base to serve as the operational hub for the company's commission tracking process. Rather than replacing Printavo or QuickBooks, the solution was designed to work around and between those systems, handling the parts of the workflow that were creating the most friction.

The core build included:

    • Printavo automation: Jobs are automatically imported into Airtable via Make.com whenever a job is marked as "Invoiced" in Printavo. This eliminated the need to manually transfer data between systems and ensured that every relevant job landed in the right place.
    • Invoice processing interface: A structured interface allows accounting to add job costs (imprint, goods, freight, art) and mark jobs as "Processed" without manually editing spreadsheet rows. When a job is marked processed, commissions are automatically updated in the Sales Team Ledger.
    • Sales rep draw automation: Draw amounts are posted to the Sales Team Ledger automatically on a scheduled basis, replacing a step that previously required manual entry.
    • Payout calculation and approval workflow: Airtable formulas calculate payout amounts for each rep. When a payout is ready for approval, it appears in a dedicated view. Accounting enters the payout into QuickBooks, then marks it complete, which triggers an automation that logs the payout in the ledger and resets the pending balance.
    • Sales rep views: Each rep can access their own data through a shared interface view, eliminating the need to maintain and distribute separate workbooks for each person.

The build was iterative, with ongoing calls to review each phase, adjust formulas, address edge cases (including how the system handled negative invoices), and train the accounting manager on how to use and maintain the system.

ProsperSpark also added data maintenance tools for deduplication and developed custom reporting views for the marketing team and management.

Results

The commission workflow that previously required constant manual handling across multiple disconnected files now runs with two primary manual review points: adding costs to an invoice and approving final payouts. Everything else is automated.

Ten separate sales rep workbooks have been replaced by self-serve Airtable interface views. With monthly commission payouts and 10 reps, the accounting manager was spending time updating and distributing individual files every cycle, and fielding questions from reps who had no other way to check their numbers. Both of those problems are gone. At a conservative estimate of 10 minutes per rep per month just for workbook maintenance, that's roughly 20 hours per year returned to the team, not counting the inbound questions.

Looking at the original workflow, 6 of the 8 steps required manual action. The rebuilt process requires 2. That 75% reduction in manual touchpoints compounds across every commission cycle, and it applies consistently regardless of how many reps are on the team.

The accounting team has a cleaner, more organized view of the data. Sales reps can see their own numbers without having to ask. Management has a more reliable picture of job-level profitability and sales activity. And the system is built to handle more volume without adding more administrative overhead.

Because this engagement was structured as client-directed consulting work with iterative deliverables rather than a defined-scope project, specific before-and-after time comparisons were not formally tracked. The estimates below are based on the scope of what was automated, the workflow structure documented during the project, and publicly available information about team size.
